ART: a free Lightroom alternative for RAW editing

Why I traded comfy convenience for mindful control.

A free alternative to Lightroom reveals Lightroom’s hidden costs

I’ve used both the ART raw editor and Lightroom. Now I gravitate toward ART for raw processing and a dedicated photo editor like GIMP or Photoshop for creative work. Lightroom doesn’t have a place in that workflow anymore. And that begs the question: When you decouple raw processing from image editing, why use Lightroom at all?

Raw processing and photo editing are two different jobs. Lightroom bundles them into one application. That’s convenient, but convenience has a cost. When one tool does everything, often automatically, you tend to stop choosing your tools deliberately. You just use what’s there.

Split the workflow and you start asking questions. What does this image actually need at the raw stage? What belongs in a dedicated photo editor instead? And Lightroom’s automation starts to look different. Is it actually helping you, or is it making decisions you should make yourself?

This isn’t an anti-Adobe post. I still reach for Photoshop sometimes. GIMP handles most of my editing now, but I’m open to other tools too.

The point isn’t which company’s products you use. The point is the split itself: process the raw file with full control, then hand it to whatever editor actually suits the work.

ART is what I use for that first step. This post explains why.

What is ART?

ART stands for A Raw Toolbox. ART is completely free, open-source, and cross-platform. There’s no subscription, no trial period, no account to create. It runs on Windows, macOS, and Linux. It was forked from RawTherapee, and it shares some of RawTherapee’s processing engine.

RawTherapee is ART’s older, more complex cousin. RT gives you deep, granular control over almost every parameter. That depth is powerful, but it’s also a lot to face if you’re new to raw processing. ART trades some of that depth for a cleaner, more approachable experience.

ART isn’t simply RawTherapee with training wheels, though. It has unique capabilities RT lacks. The clearest example is masking. ART gives you geometric area masks, freehand brush masks, colour range masks, and a colour similarity mask that selects pixels by clicking a colour in the image. RT’s local editing relies on “spots” instead: ellipses or rectangles, similar in spirit to the U-point technology behind Nik Collection’s selective adjustments. Spots are capable, but more constrained than ART’s mask-based approach.

Your edits in ART are stored in sidecar files next to your originals. Nothing lives in a database. Nothing requires an upgrade migration. Your files stay exactly where you put them.

ART is also, deliberately, just a raw editor. It doesn’t do layers, compositing, or retouching. That’s not a missing feature. It’s a design choice, and it’s the reason ART pairs so well with a dedicated photo editor instead of trying to replace one.

ART isn’t the only raw processor built this way, and it won’t be the last one I write about. It’s the one I keep coming back to, because it sits in a sweet spot: capable enough to do what i need, simple enough to feel comfortable.

Hidden costs of Lightroom

Start with the simplest problem: money. A Lightroom-only subscription seems affordable at first. Pay it for five years and the total adds up fast. And unlike software you buy outright, it stops working the moment your payment lapses. You don’t own it. You rent access to your own editing history.

The cost of convenience

But money is the less important cost. The bigger one is creative control. Lightroom is a black box. You see what it does. You don’t see why or how. Click “Select Subject” and something happens. It’s usually good enough, so you move on. You’ve handed a decision to Adobe’s algorithm without fully understanding what it decided or why.

Convenience encourages you to trust a system you can’t see inside.

The cost of letting Adobe decide

Every raw editor applies some processing when you open a file for the first time. That first rendering is your starting point for everything that follows. If you accept it without understanding it, you’re proceeding on assumptions someone else made for you.

Lightroom applies the same default rendering to every raw file regardless of how it was shot. A grey overcast afternoon and harsh midday sun get the same starting point. So does a quiet portrait and a high-contrast landscape. Reasonable on average means wrong, slightly, for almost everything specific.

ART’s defaults are deliberately chosen and fully visible. The initial tone curve is derived from the JPEG that your camera embedded in the raw file. That embedded JPEG reflects your chosen picture style or colour profile. So ART’s starting point is your camera’s own interpretation of the shot, not a third party’s opinion of what looks good.

The sharpening and noise reduction defaults that ART applies are ISO-aware from the start. Low ISO files get capture sharpening. Higher ISO files get noise reduction instead. A base ISO landscape and a high ISO interior shot are meaningfully different files. They shouldn’t get identical processing before you’ve even looked at them.

All of this is open to inspection. ART’s default profiles are plain text files. The rules that determine which profile applies to which file are listed plainly in Preferences. You can read them, change them, and understand exactly what’s happening before you touch a single slider.

Lightroom also applies automatic adjustments on import. Lightroom’s default profile, Adobe Color, is a generic baseline that Adobe’s Julianne Kost describes as “designed to be a great starting point for any image”. According to Kost, Adobe Color adds warmth to reds, yellows and oranges, and applies a small contrast boost. That may suit some images. It’s a poor fit for a winter landscape, a grey urban scene, or anything with a cool palette. It isn’t a rendering derived from your specific camera’s picture style or colour profile. The resulting slider values are visible in the Develop module, but the reasoning behind them isn’t. You see what Adobe decided. You don’t see why.

Lightroom does offer something more sophisticated: ISO adaptive presets, which interpolate sharpening and noise reduction continuously across the full ISO range of your camera. Once set up, they’re more granular than ART’s three fixed ISO bands. They require creating reference images, configuring presets, and digging into preferences people never open. The feature exists. The default doesn’t use it. Most photographers never set them up.

Adobe’s defaults don’t necessarily produce bad results. Often they’re fine or even good. But they’re one-size-fits-all and Lightroom users generally don’t question them. Adobe makes the decisions, the results are what they are, and the user starts adjusting based on that baseline.

But acceptable and appropriate aren’t the same thing. When I begin working a raw file, I want the starting point as close to capture as possible. That’s the whole point of shooting raw. I don’t want developers and product managers at some corporation assuming I don’t know what I’m doing and imposing their assumptions on my work.

So I much prefer ART’s deliberately minimal defaults: conservative sharpening at low ISOs, conservative noise reduction at higher ones, a tone curve matched to your camera rather than Adobe’s preference. They clear the deck and leave the creative decisions to you. Lightroom’s defaults are opinionated. They ask you to trust Adobe’s taste. Most users do, without realising they had a choice.

The cost of the catalog

Lightroom doesn’t just process your images. It catalogs them. Every import, every edit, every rating and keyword gets written into a database. That database, not your photo files themselves, is what Lightroom actually depends on.

There’s a practical reason for this. Adobe optimized Lightroom for fast search across huge libraries. If you’re a wedding photographer with two hundred thousand images and you need every photo of brides at a specific venue across three years of shoots, a catalog makes that search instant. Wedding, sports, and stock photographers need this. So do photo archives. For that work, the database earns its complexity.

Most photographers don’t need that kind of searchability. Landscape, architectural, and street photography are usually organized by shoot or by project, not queried across a decade of client work. For that kind of photographer, the catalog is solving a problem they don’t have. Solving a problem you don’t have costs more than a subscription fee.

I’ve paid that cost myself. My catalog has corrupted before, taking edit history with it. Every major Lightroom update has meant a Lightroom catalog duplication/upgrade I didn’t ask for and had to sit through. Virtual copies are useful in theory, but I’ve lost track more than once of which version of a file I was actually looking at. And backing up a single image, just one file I want to archive or send somewhere, means digging it out of a database rather than just copying it.

All of that complication is what you get when organisation and editing live inside one opaque database instead of your own folders.

ART doesn’t have a catalog. Your edits live in a sidecar file next to each raw file in plain text. Move the folder, rename it, back it up, none of that breaks anything, because there’s no separate database to keep in sync with your files. You always know exactly where everything is, because it’s exactly where you put it.

Yes, you’re responsible for keeping your work organised. That’s a good thing. It keeps you mindful about your own workflow, instead of trusting a database to do it for you.

Division of labour: focus beats bloat

A tool that does one job well is usually better than a tool that does two jobs adequately. Specialising means every design decision aims at a single goal. When a tool tries to serve multiple purposes, compromises get made and costs accumulate.

Lightroom doesn’t do everything, but it does a lot. It processes raw files. It covers many genuinely useful adjustments: spot removal, the healing brush, masking, colour correction and grading, etc. But layers, compositing, and serious retouching live in Photoshop. Adobe’s own ecosystem assumes that Lightroom needs a more sophisticated cousin (and another subscription). And since Adobe Camera Raw gives you Lightroom’s raw processing inside Photoshop, minus the database bloat, Lightroom really isn’t necessary at all.

ART is a raw editor, that’s it. Its toolset covers everything a raw file needs in order to prepare for editing: exposure, colour, tone, local correction, etc. It even includes finishing touches like film simulation, black and white conversion, grain, and vignetting, enough to complete a simple edit without leaving ART. For anything beyond that, you need something else.

That something else is a dedicated image editor. Layers, compositing, advanced retouching, combining multiple exposures or images, all of that happens after ART, not inside it.

That’s my workflow. I process raw files in ART, then bring them into GIMP for everything else. Sometimes I use Photoshop too.

ART doesn’t need to mirror Lightroom because it just needs to do one thing well: process raw files properly, before you move on.

What ART does well at the raw stage

ART’s local editing approach is somewhat different from what you’d expect coming from Lightroom. The editing tools layout reflects a sensible processing order. Working through ART’s tabs roughly follows this sequence:

  1. Exposure
  2. Detail
  3. Colour
  4. Local masked adjustments
  5. Special effects
  6. Transforms

Personally, I’d move special effects to the end, after transforms. But where they currently sit isn’t a problem.

The masking system is a real differentiator. ART gives you a solid range of mask types: parametric, colour similarity, area, brush, and external. External masks let you import a mask file from outside ART entirely, which turns out to matter more than it sounds.

None of ART’s built-in mask types use AI. You create them yourself, with settings tuned to each mask type. That’s a good thing on its own: the colour similarity mask, for instance, is mathematically exact in a way that algorithm-defined colour range masks sometimes aren’t.

But ART doesn’t lock you out of AI either. The developer is clear that full AI integration isn’t coming to ART itself, and if that’s a dealbreaker for you, he points people toward RapidRAW instead. What ART offers instead is a bolt-on path: you can wire up SAM2-based subject masking yourself, using ART’s user commands to call an external tool, save the result as a mask file, and load it in through the external mask type we just covered. Same with AI-based denoising. (I’ve written a thing about adding AI denoising to ART, here.)

ART’s AI approach is opt-in, explicit, and entirely on your terms, the opposite of Lightroom’s built-in features like Select Subject. It also takes real setup: you have to run some scripts and edit some configuration files. That’s the price of free, at least for now. You get the capability, but you do the integration work Adobe does for you.

None of this is trying to be a full editing suite. It gets a raw file to the best possible starting point, exposed, balanced, locally corrected, before it goes anywhere else. For that one job, it’s deep enough to reward learning properly.

What Adobe does better

The Adobe ecosystem is genuinely better at several things.

AI masking is the big one, and it’s not only a Lightroom feature anymore. Adobe’s people masking is fast, selective, and good. The algorithm usually does a very effective job of isolating specifics like hair, clothing, and skin. Photoshop now offers comparable AI masking to Lightroom’s, and Adobe markets both as part of the same connected AI ecosystem, Firefly. Lightroom’s distinct reason to exist keeps shrinking. If you shoot portraits and lean on tools like that, ART has nothing built-in that comes close. The bolt-on path exists, but it’s not a built-in feature you just click.

The ecosystem itself is the other real advantage. Adobe’s tools do a lot, and a huge number of people use them. Questions have answers. Problems are likely a quick search away from a solution. Tutorials, presets, plugins, an entire industry has been built around these tools. That’s what convenience buys you: not just less friction in the software, but less friction finding help when you’re stuck.

ART’s community is small by comparison, but it’s genuine. People who use ART tend to know it well, and the ART pixls.us forum is where the real expertise lives, the developer included. What you won’t find is the volume: no endless YouTube tutorials, no ready-made preset packs for every occasion, no quick answer to every question.

ART’s documentation is good and helpful. There’s a detailed reference manual, a quick start guide, video demos, and topic-specific pages covering masks, LUTs, the processing pipeline, and more. It doesn’t have Adobe’s scale: the volume of tutorials, forum answers, and worked examples that come from millions of users hitting the same problems. The deeper knowledge, how the tools actually behave in practice, how to combine them, still tends to live in forum threads rather than the official docs. That’s part of why this series exists.

None of this changes the case for splitting your workflow. It just means the case has a real cost, not just a hypothetical one. Choose your tools knowing what you’re trading for what.

Is this the right fit for you?

This approach is for photographers who want to control their tools, not be guided by them.

That’s a real distinction. When Lightroom’s AI selects your subject, masks your sky, applies an adaptive preset, or auto-tones your image, it’s not a neutral act. Every automated decision reflects a choice someone at Adobe made about what good photography looks like. Those choices are baked into the algorithm. The more you rely on it, the more your instincts quietly align with Adobe’s instead of your own. Adobe’s developers become your collaborators, like it or not.

I noticed this in reverse once I started splitting my workflow. Working through ART’s tools, making decisions Lightroom would normally make for me, taught me things about my own editing that years of Lightroom hadn’t. Intentional raw processors like ART don’t set out to teach you anything. Even so, when there’s no algorithm to defer to, you build the skills and instincts yourself. The tool opens up choices instead of grabbing your hand and guiding you to defaults

There’s a wider pushback building in creative fields against exactly this dynamic. Photographers, illustrators, and other visual artists increasingly ask what they’re losing from tools that promise efficiency and quietly deliver sameness.

ART and a dedicated image editor put creative decisions back where they belong: with you. No black box. No auto-suggested preset. No subject selection you accepted because it was good enough and you didn’t feel like checking.

If you crave Lightroom’s convenience and don’t particularly care about the creative cost of that convenience, that’s a legitimate choice. If you shoot high-volume client work, weddings for instance, and Lightroom keeps your workflow viable at the volume you need, splitting your workflow will cost you more than it gives back.

Make your choice knowing what you get, and what you give up, either way.

What this series covers

This post made the case for splitting raw processing from image editing, and for ART as the tool I use for the first half. The rest of the series gets practical.

I’ll cover how ART’s processing pipeline works, and why the order of operations matters more than it seems to. I’ll explore the masking system: area, brush, parametric, colour similarity, and external masks, with the gotchas nobody tells you about until you’ve already wasted twenty minutes wondering why your brush isn’t painting. I’ll explain the Color/Tone Correction module properly, what Slope, Offset, Power, and Pivot actually do, in plain language. And I’ll get into how ART fits into the second half of the workflow too: what I actually do once a file leaves ART and lands in GIMP, and where that handoff works well and where it doesn’t.

I’m learning as I go with ART. ART’s real depth lives in forum threads, the developer’s own replies, and a reference manual that gets you started. What I can offer is what I’ve worked out myself, organized in a way that I hope makes sense to a photographer. Is ART raw processor free?

Yes. ART is free and open-source, and it runs on Windows, macOS, and Linux. There’s no subscription and no account to create. You download it and use it.

Is ART the same as RawTherapee?

No, but they’re related. ART was forked from RawTherapee and shares some of its technology. However, ART makes important enhancements to the processing pipeline, much better local editing tools, improved metadata management, easy-ish extensibility with external tools, and more (see the ART Features page for details).

Can ART replace Lightroom?

For raw processing, yes. For everything else, not on its own, and it doesn’t try to. ART processes raw files. It doesn’t do layers, compositing, or retouching. The workflow I use pairs ART for raw processing with a dedicated image editor like GIMP for the rest.

Does ART have AI masking like Lightroom?

Not built in. None of ART’s mask types use AI. If you lean on Lightroom’s one-click subject or sky selection, ART has nothing built in that matches it. You can add AI masking yourself, though. ART’s developer has a guide that walks you through it step by step.
